How an established coaching firm increased retention, revenue, profit, and client business growth, by multiples, by serving their top clients differently.
In my work with business owners, I’ve seen a common challenge repeatedly: how to scale revenue and deliver more value without stretching the time or resources to the breaking point.
I’ve also had to solve those same challenges in my own businesses. That’s what led to the creation of the High Performance Mastermind Program (HPMM) - a scalable, high-margin, high-value add-on program I developed for one of my companies.

We were providing one-on-one business coaching for small business owners. The service was effective, the clients were happy, and the business was profitable. But there was a limit:
We wanted to find a way to break out of the constraints of the one-on-one model. We used one of my favorite ideation techniques, the ‘how could we...’ reframe, and we attacked these challenges:
The answer was the High Performance Mastermind Program (HPMM), an exclusive peer advisory group designed specifically for the top 20% of our existing one-on-one clients. We simultaneously added a new service and created a new level of value, while leveraging assets we already had.
Here’s what we did:
We limited the program to the top 20% of our one-on-one clients and made the mastermind invite-only. These clients were already achieving strong results and were motivated to take things further. This exclusivity immediately positioned the program as a premium offering appealing to the most driven clients.
We set the program fee equal to our one-on-one coaching rates. For the client, this felt like a natural progression in their coaching journey. For us, it meant doubling the revenue generated by each participating client, without increasing one-on-one delivery.
The heart of the program was the structured peer group environment. Members brought their real-world challenges to the group, and with the help of other high-performing business owners, found actionable solutions. This collaborative dynamic provided clients with perspectives they wouldn’t get from one-on-one coaching alone.
One of the key advantages of the High Performance Mastermind Program was that it allowed us to serve multiple clients at the same time without sacrificing value. Instead of additional one-on-one sessions, clients engaged in group sessions, discussions, and problem-solving. This group model reduced delivery costs, enabling us to achieve 80% margins while providing an experience clients valued even more than traditional coaching.
To keep engagement high and ensure accountability, we built leadership opportunities directly into the program. Members took on roles within the group, facilitating discussions and supporting each other’s growth. This added value organically, without requiring additional work from our team.
